You don’t have a thinking problem. You have a constraint problem.
You can take the most advanced model available, feed it a well-written prompt, and get back something that looks thoughtful, structured, and even convincing. And still be left with something completely useless.
Not because the model is wrong.
Because the system has no constraints.
Without constraints, you are not solving a problem. You are generating options.
Large language models optimize for coherence. They produce answers that sound consistent, follow patterns, and align with their training distribution.
What they don’t optimize for is cost, operational complexity, team capability, existing systems, or long-term maintenance.
They don’t optimize for reality.
This is why you can ask for “the best architecture” and get five elegant answers that would all fail the moment they touch a real system. Not because they’re wrong. Because they’re unconstrained.
Constraints are not abstract limitations. They are the shape of the problem.
They come from the existing stack, from who will actually maintain this, from budget and time, from governance models and ownership boundaries, from previous decisions that are expensive to reverse.
These are not details. They are the problem.
Consider a seemingly simple task: add a “/publish” command to version workflows.
Without constraints, you might get a clean event-driven architecture, decoupled services, dynamic orchestration, reusable abstractions.
All valid. All elegant. None necessarily usable.
Add the real conditions — must work with the existing NX release process, must not break current shared workflows, must use the GitHub permissions model, must be triggerable via PR comment, must be maintainable by the current team — and the solution space collapses.
You don’t get five elegant options.
You get one viable path with explicit trade-offs.
That is what you actually need.
There is a growing belief that combining multiple models fixes this: one generates, another critiques, another refines.
It can improve outputs.
Without constraints, it amplifies the problem.
You don’t get better decisions.
You get more convincing ones.
More intelligence without constraints just produces more convincing mistakes.
A useful pattern changes the loop:
Explore → Propose → Critique → Validate against constraints
Explore expands the space. Propose picks a direction. Critique applies pressure. Validate is the only step that checks against what’s actually true about the system — and the only one that turns output into a decision.
Constraints force trade-offs and expose limitations — of the system, of the team, of previous decisions.
This is why they get ignored. It’s easier to discuss ideal architectures than to design within real limits.
But value doesn’t come from ideal systems.
It comes from systems that survive contact with reality.
When constraints are explicit, the question changes.
Not “what is the best solution?”
But “what is the best solution under these conditions?”
That shift is the difference between generating text and making a decision.
You don’t need more intelligent systems.
You need systems that know their limits.
And act accordingly.
